Scout led - getting the ASM's up to speed

I can commiserate with Sarah Nunez in her post about getting the young
troop to be Scout-led and also not stepping on the toes of the ASM's, even
when you see a lot that isn't being done, particularly in the area of
training. I will give my perspective (and like Sarah, I am less than a
year into being the Troop Committee Chair).
I am going to Fast Start train my crossing over Webelos' parents. i have
run the tape through one family already (I'm also the WDL so I can get
away with this in the guise of getting familys to know boy Scouts).
I am already recruiting additional leadership from the leadership parents,
such as Merit Badge counselor. My best replacement for the SM stepping
down may come from this group as well.
Just let the boys lead and coach when you can. I have been coaching the
PLC since before this year, they had never met separately. (I was
actually coaching the SM because he had never conducted planning sessions
before, perhaps not even in his work life.)
We go into the COH tonite with 10 minutes worth of planning and a brand
new SPL, who is 14. He is capable, so we'll let him show us that and help
when it comes up. One of our 14 year old PL's has recognized the need for
the WEbelos to be trained in winter camping ASAP and is pushing for them
meeting with the Troop ASAP. (His brother is in the Webelo group and he
has the benefit of being the Den Chief).
The growth and decisions of the PLC have been steady since we have met.
They have good ideas. Execution is not quite there; we need some
successes and failures to bring that along.
As the Troop Committee, we try to provide the resources for their big
ideas. We are beginning to work on how we can, as a Troop, go climbing
in May. Even if we only go to the climbing gym, I don't see that as a
failure. It leaves something for next year.
The program can only grow as the boys mature.
