I think the two most important things are to make the first trip the
boys go backpacking on a really neat one (choose a great location, if
possible) and to work with them to make sure they know what they
should be bringing with them. I would suggest bringing a scale to the
meeting before the trip and weighing each boy with their pack. If the
pack is more than 1/5 to 1/4 their ideal body weight then take them
aside and go over with them what they are bringing (giving out a
backpacking list is also good). Then go on a 1/4-mile hike with the
boys as part of the meeting so they learn to adjust their pack straps.
At this point you've done about all you can do, then it is up to them.
